Hakone Yumoto is the historic front door to Hakone — and the birthplace of its onsen, opened in 738 AD when a disciple of the monk Taicho is said to have called forth a sacred spring here. Gora sits at the top of the Hakone Tozan Railway, where you transfer to a cable car up to Sounzan. It blossomed in the Taisho era (1910s–20s) as one of Japan's first Western-style mountain resorts for the aristocracy, and that pedigree still shows in its concentration of high-end ryokan. The 1914 Gora Park — billed as Japan's first French-style formal garden, here laid out across a slope — anchors the district, with the Hakone Open-Air Museum a short walk away. Sengokuhara spreads across a broad highland basin at about 700m — the coolest, most open-feeling part of Hakone. From late September into November its famous 18-hectare "susuki-gahara" (silver-grass plain) turns to rippling gold, one of the Kanto region's great autumn sights, and the adjacent wetland is a protected Natural Monument. It has Hakone's densest cluster of art museums — the Pola Museum, the Lalique Museum, and the Hakone Venetian Glass Museum among them — and after a day of gallery-hopping you can soak in milky-white sulfur water piped down from the Owakudani steam vents, some of the richest in Hakone.

Lake Ashi fills the caldera of the Hakone volcano, formed when an eruption and landslide some 3,000 years ago dammed the valley. Yugawara lies where the Hakone hills tumble down to Sagami Bay — an onsen of both mountain and sea. It is the only hot spring in eastern Japan named in the 8th-century Manyoshu, Japan's oldest poetry anthology, in a verse praising "the welling water of Doi" (Yugawara's old name). That literary thread never broke: Kunikida Doppo wrote a story set here, Natsume Soseki chose Yugawara as the setting of his final, unfinished novel "Meian," and Akutagawa, Tanizaki, and the poet Yosano Akiko all soaked and wrote here. The riverside Manyo Park footbath garden, "Doppo-no-Yu," honours Doppo. Quieter and far less crowded than central Hakone, its chloride-sulfate waters have long been valued for easing fatigue and cold. About 90 min from Tokyo by local train, 50 by Shinkansen.

Hakone gets EXTREMELY crowded during Golden Week (late April–early May) and November foliage weekends. Cable cars wait 1+ hour, ryokan are 6 months out. Aim for weekdays in May, September, or early December.
